The background
Mortar is meant to wear out before the brick does. It is the sacrificial layer that takes the weathering, and on the Victorian and Edwardian terraces around Uxbridge, Yiewsley and Cowley, and on the 1930s semis in Ruislip and Ickenham, most original mortar is well past the point where it is doing its job. Once a joint recedes, water gets in behind it, freezes in winter and pushes the joint open further, and the cycle accelerates.
A common and more damaging mistake is repointing soft old brick with a hard modern cement mortar. Cement does not let the wall breathe or move the way the original lime mortar did, so moisture gets trapped in the brick itself instead of the joint, and the brick face spalls, flakes and blows off in frost. Chimney stacks weather fastest of all, because they stand exposed on all four sides above the roofline with nothing to shelter them.
Cracking is usually different again: ground movement, a failed or missing lintel over a window or door, corroded wall ties in a cavity wall, or a tree root taking moisture from the clay subsoil nearby. A crack that has genuinely moved needs more than mortar, it needs the wall stitched or rebuilt properly, and we say so rather than pointing over it.

Repointing starts with reading the wall, not just the gaps. We check how deep the mortar has actually failed, what the original mix and colour look like where it is still sound, whether the brick is soft handmade stock or a harder modern brick, and whether the wall was built and previously pointed in lime or cement. That decides the mortar we use, because getting it wrong causes more damage than leaving the joint alone.

Mortar and matching
A repointed wall should be hard to spot as a repair from the pavement. That comes down to three things done properly: a mortar mix and colour that matches the original, the correct joint profile, and brick that matches in type, size and colour where any is replaced. Get any one wrong and the repair stands out, and getting the mortar type wrong can actively damage the brick.
We record the existing mortar and brick before we start, sample and match the colour, and finish every joint to the same profile as the rest of the wall.

A chimney stack takes weather from every side, sits highest on the building, and often has the oldest, thinnest mortar of any brickwork on the house. It is usually the first place a homeowner sees genuine failure: mortar missing between courses, a brick working loose, or a stack that has started to lean.
Most stacks can be repointed from a scaffold, working right round each face and renewing the flaunching, the mortar fillet around the base of the pots, at the same time. Where too much brick has spalled or the bond has genuinely failed, a partial or full rebuild is the honest answer, taking the stack down course by course and rebuilding it in matched brick to the same bond and height.
Spalling is when the face of a brick cracks, flakes or blows off entirely, usually leaving a rough, pitted surface where a flat face used to be. It is almost always a moisture problem, not an age problem on its own: water gets into the brick and has nowhere to escape, then freezes and expands, and the face fails.
The most common cause we find on Hillingdon terraces is soft original brick that was repointed at some point in hard cement mortar. Cement does not let moisture move out through the joint the way the original lime did, so the water is forced out through the brick face instead, and that is what spalls. The fix is to cut out the hard pointing, repoint in a mortar the wall can breathe through again, and replace any brick that has already spalled beyond saving.

If the mortar has receded more than about a centimetre behind the brick face, or comes away in your hand, it needs attention before winter frost does more damage.
That is spalling, and it is almost always caused by trapped moisture that freezes and expands.
